Use this to test a solution with limited blast radius before broad commitment.
- Define the pilot question and what would count as success or failure.
- Limit scope by users, systems, time, data, or transaction volume.
- Prepare support, rollback, feedback, and measurement paths.
- Run the pilot without expanding scope midstream unless explicitly approved.
- Decide whether to scale, revise, extend, or stop.
Expected output
A project record that states the decision, owner, boundary, dependency, next checkpoint, and evidence needed to continue.
Common failure mode
Letting a pilot become production without a decision.
